The evidence delay inside a quality investigation

Fragmented records can consume investigation time before a qualified team reaches the actual scientific question.

Life Sciences

Can an investigator trust the evidence pack without repeating its preparation?

Contribution & concentration09

The executive finding

Improve the availability and traceability of quality evidence before asking AI to explain a deviation. A fluent explanation is not a validated conclusion.

The strategic context

The investigation needs a defensible chain of evidence

Rapid retrieval is useful only when the retrieved record is the right version for the investigation.

A quality investigation can span manufacturing records, laboratory results, equipment history, procedures and prior deviations. A search result that resembles the issue may still refer to a superseded procedure, another batch or a different operating condition. The hard problem is not retrieving more text. It is establishing applicability, lineage and the limits of the evidence so that qualified investigators can develop and challenge a defensible explanation.

Build an investigation evidence graph around explicit entities and versions: the observed deviation, affected material, process step, instrument, procedure and approved record. AI can help assemble candidate links and identify missing evidence, but each material assertion should remain traceable to a source and review status. A generated narrative should not become the official record by convenience. Validation and assurance depend on intended use; the FDA source cited below is a draft concerning a defined regulatory context, not blanket approval for these workflows.

01

A deviation is a relationship between records

An investigation may require a batch history, equipment status, laboratory result, procedure version, training record and previous corrective action. Each can be accurate in isolation while the relationships are unclear. Time is spent establishing which records apply, whether timestamps align and whether the evidence is complete.

The problem is therefore broader than document search. A search result must be connected to the correct product, batch, process and effective procedure. An out-of-date instruction can be highly relevant in wording and still be inappropriate for the investigation.

02

Preserve the distinction between evidence and interpretation

FDA’s ICH Q10 guidance describes a pharmaceutical quality-system model. Its relevance here is the need to situate information work inside the quality system. It is not evidence that a particular AI tool is suitable for release decisions or compliant with every applicable requirement.

AI may prepare an evidence index, identify contradictory records and draft questions for an investigator. Scientific interpretation, root-cause approval, corrective action and product disposition remain under qualified review. The system should expose uncertainty and the source behind each material statement rather than produce a polished but untraceable narrative.

03

Validate the intended use and the change process

The FDA’s January 2025 AI guidance for drug and biological regulatory decision support is a draft. It reinforces the importance of understanding context of use, but should not be presented as a final universal approval standard. Organisations need a validation and change-control approach appropriate to their actual use and jurisdiction.

Test missing records, incorrect batch associations, superseded procedures and unsupported conclusions. Record model and retrieval versions so an output can be investigated later. An upgrade that improves general language performance may still change behaviour on the narrowly defined quality task.

Calculation

10 + 8 + 14 + 8 = 40 hours; information preparation is 18 hours.

Source: Genellipse illustrative model. Synthetic labour model, not cycle time or a pharmaceutical benchmark. Faster preparation does not remove scientific review.

What the scenario reveals.

If evidence location falls from ten to five hours, an illustrative 40-hour investigation becomes 35 hours only if no additional verification is required. The useful outcome is a complete evidence pack accepted by the investigator. Any time released should be evaluated against validation, review, monitoring and maintenance costs.

From the model to the decision

Can an investigator trust the evidence pack without repeating its preparation?

Record location and applicability verification account for 18 of 40 labour hours. Cutting location from ten to five saves five hours only if verification does not expand. The bottleneck is often whether the right version is applicable to the investigation, rather than whether a document can be retrieved quickly.

Test the alternative explanation.

Compare faster retrieval with better record governance. A search system may surface more material while increasing the work needed to establish provenance. Evaluate the accepted evidence pack, including excluded records and the reasons for their exclusion.

Build the evidence that would change the decision.

Record source, version, applicability and investigator acceptance. Include time spent rejecting plausible but unsuitable material. Keep scientific investigation and approval visible as distinct obligations. Labour saved in preparation cannot be treated as a proportionate reduction in investigation cycle time.

The investment implication

Progress only when the evidence remains traceable and accepted by the accountable reviewer. Budget validation and maintenance as part of the operating model rather than as one-time implementation details.

Where the argument needs qualification

The trade-off to examine.

Centralising records can improve access but amplify a faulty batch mapping or permission rule. Test lineage and access boundaries before scaling. A failure to retrieve a document should remain distinguishable from evidence that the document does not exist.

A lesson across industries

Insurance reconciliation offers a transferable discipline: preserve the source and its effective version. Scientific causality and pharmaceutical disposition require specialist methods that cannot be borrowed from financial workflow rules.

Performance with context

Measure the outcome.
Challenge the denominator.

M01

Evidence assembly time

Time to assemble the defined evidence set for an investigation type.

Keep scientific assessment time separate; faster assembly must not reduce completeness.

M02

Traceable material assertions

Material statements linked to applicable source records and review status.

A citation alone does not establish that the source supports the statement.

M03

Review corrections by cause

Corrections attributed to wrong version, missing context, unsupported inference or transcription.

Measure severity, not merely the number of edits.

A bounded test before scale

Version-aware retrieval will reduce evidence assembly rework while preserving investigation quality.

How to test it

Evaluate a bounded historical investigation set with authorised access and independent subject-matter review.

When to stop

Stop if source attribution, applicability or the distinction between draft and approved evidence cannot be preserved.

The leadership agenda

Three decisions to move the work forward.

  1. 01

Select a narrowly defined evidence-preparation task within the quality system.

  2. 02

Document which outputs are factual extraction and which require scientific interpretation.

  3. 03

Test failure cases and record the acceptance criteria before selecting a model.

How Genellipse can help

Turn the analysis into a defined engagement.

Genellipse can connect approved quality and operational records with GeneData, structure evidence preparation through Cortex AI and support access and audit evidence with GeneSecure and GeneComply. The engagement would include intended-use boundaries and validation support; qualified customer teams retain scientific and release authority.
